Can I Keep My Existing Desk Phones When I Change PBX?

A handset refresh is often the largest single line on a phone-system quote, and often the least necessary one. Whether your existing phones can move comes down to one question: are they locked, or are they standard?

The 60-second answer

Yes, in almost all cases. Any handset that speaks standard SIP moves to a new PBX by changing three fields: server address, extension, and password. A forced hardware refresh is usually a vendor lock, not a technical requirement. Analogue phones can be kept with an adapter.

Why this question decides the quote

On a 25-extension migration, handsets are routinely the biggest line item. Business desk phones run roughly $90 to $300 each, so a full refresh lands somewhere between $2,250 and $7,500 — often more than the first year of service. When a vendor quotes new hardware as a given, it is worth establishing whether that is an engineering fact or a sales preference. Most of the time it is the second.

What a desk phone actually knows

A SIP handset is a small computer that does one thing on startup: it announces itself to a server. The Session Initiation Protocol defines this as REGISTER — a user agent binds its identity to an address of record held by a registrar [1]. The phone supplies a username, a credential, and a destination, and the registrar either accepts the binding or rejects it.

That destination is normally a domain name, not a fixed machine. SIP includes a whole specification for turning a domain into an actual server address at call time [2]. The consequence is that the handset has no durable notion of whose PBX it belongs to. It has a name to resolve and a secret to present.

Media works the same way. Once a call is established, audio flows as a real-time stream negotiated between endpoints [3], using payload encodings that have been standardised and stable for over two decades [4]. The PBX that set the call up is frequently not even in the audio path.

A desk phone does not know who bills you. It knows a server, an extension and a password. Change those three fields and it is on a different PBX, still ringing on the same number, over the same trunk.

Everything else on the phone — display name, ring tone, speed dials, time zone, backlight timeout — is local preference. None of it is tied to a provider. On most handsets, changing the three fields above takes about two minutes through the phone's own web interface. On phones that support auto-provisioning, it happens on its own once the phone is pointed at a provisioning URL, which is how a 50-extension cutover gets done in an evening rather than over a week.

How to test your own phones in five minutes

  1. Find a handset's IP address. On most models this is under a Status or Network menu on the phone itself.
  2. Open that IP in a browser on the same network.
  3. Log in. If you do not know the administrative password, that alone is worth discovering now rather than during a cutover.
  4. Look for an Account, SIP or Line page.
  5. Can you see and edit the server, user and password fields? Then the phone is standard and it will move.

If those fields are hidden, greyed out, or the interface demands a credential only your current provider holds, the handset is locked. That is a commercial restriction imposed by whoever supplied it, not a property of SIP. Providers will sometimes release locked handsets on request, particularly if the equipment was purchased outright rather than rented. It is always worth asking in writing before assuming a refresh.

The exceptions, honestly stated

Analogue equipment you cannot replace

Most buildings contain telephony that is not a desk phone: lobby and door phones, elevator phones, paging amplifiers, alarm dialers, fax machines. These are analogue devices with no direct SIP equivalent, and they are frequently the reason a migration stalls.

The standard answer is an analogue telephone adapter, which presents an ordinary phone jack on one side and registers to the PBX as an extension on the other. The elevator phone does not know anything changed. This is almost always cheaper than replacing the device, and for regulated equipment such as elevator emergency phones it may be the only practical route, since the device itself is part of a certified installation.

The money you are actually deciding about

There is a tax point here that rarely makes it into a proposal. Handsets you purchased are Class 8 depreciable property, written down at 20% declining balance [5]. Discard a three-year-old fleet and you have deducted well under half of what you paid for it — and you are now buying a replacement fleet that will start its own schedule. The cash cost of an unnecessary refresh is the sticker price; the real cost includes the undepreciated balance you walked away from.

CAD, before HST. At every band, an avoidable handset refresh costs about as much as a year of service. Provisioning of handsets you already own is included in the band, along with an extension per person, Canadian-hosted voicemail with voicemail-to-email, auto-attendant and IVR design, business-hours routing, SIP trunk or analogue FXO integration, and roughly 30 to 60 minutes of administrative changes each month.

What to do before you sign anything

  1. Walk the building and count handsets, including the ones nobody uses.
  2. Note make and model. Photograph the label if necessary.
  3. Test one phone's web interface using the five-minute check above.
  4. List analogue devices separately: elevator, lobby, fax, paging, alarm.
  5. Check whether any handsets are rented rather than owned.
  6. Ask any prospective provider, in writing, whether your specific models are supported.

That list takes an hour and frequently removes several thousand dollars from a quote.

Bottom line

Because the carrier, the PBX and the handset are three separable things — a distinction Canadian telecommunications law itself draws between owning transmission facilities and providing a service over them [7] — a standard SIP phone is portable between PBXs by design. Three fields move it. Analogue equipment moves behind an adapter. The only handsets that genuinely cannot follow you are rented ones, pre-SIP digital sets, and phones a previous vendor locked. Establish which category yours are in before you accept a refresh as part of the price.

Frequently asked questions

What settings have to change to move a SIP phone to a new PBX?

Three: the SIP server address (sometimes called registrar, proxy or domain), the extension or username, and the password. Everything else — ring tones, speed dials, time zone, display name — is cosmetic and can be carried across or reset. On most handsets this is a two-minute change through the web interface, or automatic if the phones support provisioning.

How do I know if my phones are locked to my current provider?

Open the handset's web interface from a browser on the same network. If you can see and edit the SIP account fields, the phone is standard and will move. If the fields are hidden, greyed out, or the interface demands a provider password you do not have, the phone is locked. Locked handsets can sometimes be released by the provider on request, and sometimes cannot.

Will I lose call quality by reusing older handsets?

Not from age alone. The audio encodings in general business use run at an 8,000 Hz clock rate and have been stable for decades, so a well-made handset from several years ago sounds the same as a new one on the same call. What genuinely ages is the software: a handset no longer receiving firmware updates is a security question, not an audio one.

What if my phones are analogue, not SIP?

Analogue handsets can be kept using an ATA — an analogue telephone adapter that converts the phone to SIP on your behalf. This is common for lobby phones, elevator phones, fax lines and paging equipment. It is usually cheaper than replacing the device, and it is often the only option for equipment that has no digital equivalent.

Does keeping old phones save enough to matter?

Frequently it is the largest saving in the whole migration. Business desk handsets run roughly $90 to $300 each, so a 25-extension refresh is $2,250 to $7,500 of equipment that was not broken. Is there a security risk in reusing handsets?

There is one worth handling deliberately. Reused phones frequently carry default or long-unchanged administrative passwords and old firmware, both of which federal baseline guidance flags for small and medium organisations. The fix is part of provisioning: change the admin credential, apply current firmware, and disable any management interface that does not need to be reachable.
